Late payment. Early procurement. Invoices not issued. A sudden spike in labor or overhead costs.<\/p><p>The problem isn't that there's no data. The problem is that it takes too long to compile the data.<\/p><p>The 13-week cash flow forecast provides the answer. Weekly breakdown. Short-term outlook. Continuously updated.<\/p><h2>1. Why 13 weeks?<\/h2><p>Three months is long enough to see the next critical point. It's still short enough for the estimate to remain useful.<\/p><p>The 13 weeks cover:<\/p><ul><li>the regular payroll and tax payment cycle;<\/li><li>the payment terms for most customers;<\/li><li>short-term purchases;<\/li><li>the funding requirements for project launches;<\/li><li>the initial impact of seasonal variations.<\/li><\/ul><p>Not an annual budget. Not an income statement. A liquidity indicator system.<\/p><h2>2. One line. One transaction.<\/h2><p>A forecast remains manageable as long as the structure is simple.<\/p><p>Incoming funds:<\/p><ul><li>invoices issued;<\/li><li>expected invoices;<\/li><li>advances;<\/li><li>recurring revenue;<\/li><li>other reliable sources of cash inflows.<\/li><\/ul><p>Outgoing payments:<\/p><ul><li>wages and related costs;<\/li><li>suppliers;<\/li><li>rental fees;<\/li><li>system and subscription costs;<\/li><li>loans;<\/li><li>tax and other obligations;<\/li><li>investments;<\/li><li>payments to owners, if planned.<\/li><\/ul><p>Each row should include the total, week, currency, status, and person in charge.<\/p><h2>3. Don't mix up money you're sure to receive with money you hope to receive<\/h2><p>The biggest flaw in the forecast is optimism.<\/p><p>Use reliability categories:<\/p><ul><li><strong>A \u2013 certainly:<\/strong> contractual, confirmed, due shortly;<\/li><li><strong>B \u2013 probable:<\/strong> It's realistic, but there's still some uncertainty;<\/li><li><strong>Option C:<\/strong> a quote, a prospective project, or an unconfirmed amount.<\/li><\/ul><p>The baseline forecast should be based only on items A and the controlled item B. Category C represents a particularly favorable scenario.<\/p><p>Hope is not liquidity.<\/p><h2>4. The opening balance should be clear<\/h2><p>The first row of the model represents the money that can actually be used.<\/p><p>Don't base your decision solely on your bank account balance.<\/p><p>Subtract:<\/p><ul><li>set-aside tax revenue;<\/li><li>a customer advance, if it cannot be used for any other purpose;<\/li><li>already approved, immediate payment;<\/li><li>a technical or blocked amount.<\/li><\/ul><p>If the opening number is incorrect, all subsequent weeks will be incorrect.<\/p><h2>5. Weekly Net Cash Flow and Closing Cash Balance<\/h2><p>Every week is based on two basic formulas:<\/p><p><strong>Weekly net cash position = cash inflows \u2212 cash outflows.<\/strong><\/p><p><strong>Weekly closing balance = previous week's closing balance + weekly net cash position.<\/strong><\/p><p>The manager's view must include three indicators:<\/p><ul><li>minimum balance;<\/li><li>alert level;<\/li><li>critical level.<\/li><\/ul><p>If the forecast exceeds the threshold in any given week, an action plan is triggered. Not during the critical week. Now.<\/p><h2>6. Develop three scenarios<\/h2><p>The base model alone isn't enough.<\/p><p>You must have at least three views:<\/p><ol><li><strong>Base case:<\/strong> the most likely mode of operation at this time.<\/li><li><strong>Adverse case:<\/strong> Customers who pay late, lower revenue, or higher costs.<\/li><li><strong>Best-case scenario:<\/strong> A new store or faster delivery.<\/li><\/ol><p>The worst-case scenario should be specific.<\/p><p>Example:<\/p><ul><li>The two largest customers are two weeks behind schedule;<\/li><li>A project launch is delayed by one month;<\/li><li>a major expense increases by 15%;<\/li><li>An expected advance payment has not been received.<\/li><\/ul><p>A scenario is not a prediction. It is a test of decision-making.<\/p><h2>7. Provide a brief explanation for each week<\/h2><p>Please include an explanation next to the number.<\/p><p>A brief comment will suffice:<\/p><ul><li>\u201elarge supplier advance payment\u201d;<\/li><li>\u201equarterly tax payment\u201d;<\/li><li>\u201eProject closing invoice expected\u201d;<\/li><li>\u201eTwo customer payments are uncertain\u201d;<\/li><li>\u201eInvestment only after approval.\u201d.<\/li><\/ul><p>Thus, the forecast is not a black box. It is a traceable decision-making model.<\/p><h2>8. The Weekly Update Process<\/h2><p>The 13-week forecast is a rolling system.<\/p><p>Every week:<\/p><ol><li>record actual cash flows;<\/li><li>compare it with the plan;<\/li><li>explain the large discrepancies;<\/li><li>Update the next 12 weeks;<\/li><li>add a new, thirteenth week;<\/li><li>Record the decisions.<\/li><\/ol><p>A discrepancy in and of itself is not an error. An unexplained discrepancy is an error.<\/p><h2>9. Decision Signals<\/h2><p>A forecast is only useful if it leads to a decision.<\/p><p>A pre-recorded message may be:<\/p><ul><li>falling below the minimum cash balance;<\/li><li>two consecutive weeks of negative results;<\/li><li>an increase in customer concentration risk;<\/li><li>An increase in receivables more than 30 days past due;<\/li><li>unplanned investment need;<\/li><li>a funding shortfall in the event of an adverse scenario.<\/li><\/ul><p>Each prompt should have a possible response:<\/p><ul><li>speeding up the management of outstanding receivables;<\/li><li>advancing the billing date;<\/li><li>rescheduling of procurement;<\/li><li>cost cap;<\/li><li>advance payment request;<\/li><li>funding coordination;<\/li><li>Amendment to the owner's payment.<\/li><\/ul><h2>10. The Manager's Perspective<\/h2><p>Don't bring all the lines to the meeting.<\/p><p>The executive summary includes:<\/p><ul><li>current available funds;<\/li><li>lowest expected balance;<\/li><li>the date of the critical week;<\/li><li>the three biggest risks;<\/li><li>three necessary decisions;<\/li><li>Person in charge and deadline.<\/li><\/ul><p><strong>A good forecast doesn't tell you what's going to happen.<\/strong> It shows you when to make a decision so that the problem doesn't decide for you.<\/p><p><em>This article presents a general business planning framework.
