Minimum margin. Lower limit. Approval rule.<\/p><h2>1. First, calculate the total cost<\/h2><p>Direct labor hours alone do not represent the total cost.<\/p><p>The pricing basis may include:<\/p><ul><li>direct wages and payroll taxes;<\/li><li>subcontractor fee;<\/li><li>project license and third-party services;<\/li><li>travel and logistics;<\/li><li>project management;<\/li><li>sales and bidding period;<\/li><li>administration;<\/li><li>management control;<\/li><li>contingency reserve;<\/li><li>funding period;<\/li><li>the proportionate share of general operating expenses.<\/li><\/ul><p>The goal is not a perfect cost model. The goal is a consistent cost base.<\/p><h2>2. Separate the price and the margin<\/h2><p>Revenue is not profit.<\/p><p>Basic formula:<\/p><p><strong>margin = net price \u2212 variable and direct costs of production.<\/strong><\/p><p>Coverage ratio:<\/p><p><strong>margin ratio = margin \/ net price.<\/strong><\/p><p>Example:<\/p><ul><li>net price: 1,000,000 Ft;<\/li><li>direct performance cost: 650,000 Ft;<\/li><li>collateral: 350,000 Ft;<\/li><li>Coverage ratio: 35%.<\/li><\/ul><p>If the price falls by 10%, the margin does not necessarily decrease by 10%.<\/p><p>New price: 900,000 Ft. Cost: 650,000 Ft. Down payment: 250,000 Ft.<\/p><p>The price fell by 10%. The margin is nearly 29%.<\/p><h2>3. Set three levels<\/h2><p>Each service or offer type should have three financial limits.<\/p><ol><li><strong>Target coverage:<\/strong> the level of funding at which the transaction adequately supports operations and development.<\/li><li><strong>Minimum margin:<\/strong> the minimum acceptable level, which can be accepted only under justified conditions.<\/li><li><strong>Lower limit:<\/strong> During this time, the offer cannot be approved.<\/li><\/ol><p>The lower limit is not a starting point for negotiations. It is a red line.<\/p><p>Don't let the fact that the client is big, well-known, pushy, or \u201epromises a lot of work down the road\u201d change your approach.<\/p><h2>4. The scope of responsibilities should be measurable<\/h2><p>Pricing is often not flawed because the fee is low. It is flawed because the scope of work is open-ended.<\/p><p>The proposal must specify:<\/p><ul><li>a specific commitment;<\/li><li>quantity limit;<\/li><li>deadline;<\/li><li>responsibility for data transfer;<\/li><li>number of modification cycles;<\/li><li>framework for communication;<\/li><li>Pricing for additional tasks;<\/li><li>assumed client cooperation;<\/li><li>disqualifications.<\/li><\/ul><p>If the scope of responsibilities is not defined, the coverage is not defined either.<\/p><h2>5. Use a quotation form<\/h2><p>Every major bid should be accompanied by a one-page decision sheet.<\/p><p>Required fields:<\/p><ul><li>customer and service;<\/li><li>bid price;<\/li><li>estimated total cost;<\/li><li>target value coverage;<\/li><li>current collateral;<\/li><li>payment terms;<\/li><li>capacity requirement;<\/li><li>major risk;<\/li><li>discount;<\/li><li>value of the discount;<\/li><li>approver;<\/li><li>validity period.<\/li><\/ul><p>The purpose of the bid data sheet is not for administrative purposes. It is to make the decision-making logic transparent.<\/p><h2>6. Discounts are available only in exchange for payment<\/h2><p>Don't just offer a discount.<\/p><p>Replace with:<\/p><ul><li>advance payment;<\/li><li>faster payment;<\/li><li>a longer-term commitment;<\/li><li>larger volume;<\/li><li>standardized data transfer;<\/li><li>a more limited scope of responsibilities;<\/li><li>fewer rounds of revisions;<\/li><li>more flexible delivery times;<\/li><li>reference usage, if properly authorized;<\/li><li>a process that can be automated.<\/li><\/ul><p>Please specify the conditions for the discount in the offer.<\/p><p>There is no verbal exchange.<\/p><h2>7. Approval Procedure<\/h2><p>The salesperson should not be solely responsible for the decision regarding full coverage.<\/p><p>Logic example:<\/p><ul><li>Target value above the coverage threshold: standard approval;<\/li><li>Between the target value and the minimum: management justification;<\/li><li>below the minimum: financial review and management decision;<\/li><li>below the lower limit: automatic rejection;<\/li><li>special payment terms: separate monitoring of cash flows;<\/li><li>Open call for proposals: No proposals may be submitted.<\/li><\/ul><p>Set the specific percentages based on your own cost structure.<\/p><h2>8. Price the payment term<\/h2><p>The same price does not have the same value for payment terms of 8 days and 90 days.<\/p><p>A longer financing period has the following effects:<\/p><ul><li>cash flow;<\/li><li>the loan application;<\/li><li>credit risk;<\/li><li>operational flexibility;<\/li><li>the actual transaction value.<\/li><\/ul><p>The payment terms are included in the price.<\/p><p>If the client requests a longer deadline, there should be a trade-off. A higher price. An advance payment. Partial invoicing. Milestone-based payment.<\/p><h2>9. Implement change management<\/h2><p>Do not treat any additional tasks that arise during the project as an automatic service.<\/p><p>Minimum requirements for the amendment request:<\/p><ul><li>new requirement;<\/li><li>impact on the scope of duties;<\/li><li>impact on the deadline;<\/li><li>impact on costs;<\/li><li>new price;<\/li><li>approval.<\/li><\/ul><p>No approval. No additional work.<\/p><p>This protects the customer as well. And the business, too.<\/p><h2>10. Compare the planned and actual coverage<\/h2><p>The bid margin is only an estimate.<\/p><p>Compare by project or time period:<\/p><ul><li>scheduled working hours and actual working hours;<\/li><li>planned external costs and actual external costs;<\/li><li>planned change and actual change;<\/li><li>scheduled payment date and actual receipt date;<\/li><li>Planned coverage and actual coverage.<\/li><\/ul><p>Update the pricing model based on the discrepancy.<\/p><p>If the same service consistently underperforms, it's not the customer who's the exception. The pricing model is flawed.<\/p><h2>11. Quarterly Price Review<\/h2><p>Don't review the price list just because of inflation.<\/p><p>Check it out:<\/p><ul><li>change in costs;<\/li><li>capacity load;<\/li><li>coverage per service;<\/li><li>customer profitability;<\/li><li>proportion of overtime work;<\/li><li>payment period;<\/li><li>quality and risk exposure;<\/li><li>market position.<\/li><\/ul><p>The outcome of the price review may be:<\/p><ul><li>price increase;<\/li><li>narrowing of the scope of duties;<\/li><li>reorganizing the package;<\/li><li>minimum fee;<\/li><li>separate additional fees;<\/li><li>Termination of service.<\/li><\/ul><h2>12. Minimum Operating Rule<\/h2><p>A bid may be submitted only if:<\/p><ul><li>the scope of responsibilities is defined;<\/li><li>the cost basis is documented;<\/li><li>the margin has been calculated;<\/li><li>the payment terms are known;<\/li><li>capacity is available;<\/li><li>the value of the discount is fixed;<\/li><li>The approval threshold has been met.<\/li><\/ul><p><strong>There is no price without a documented cost basis. There is no discount without compensation. There is no transaction below the minimum threshold.<\/strong><\/p><p>The pricing system does not hinder sales. It prevents unprofitable growth.<\/p><p><em>This article presents a general business framework.
